Why Insight Should Come Before Training: and Why Getting This Wrong Costs Organisations More Than They Realise

Most organisations agree that people are their greatest asset. Leadership, culture and engagement are regular topics. Yet when performance stalls or pressure increases, the response is often the same: introduce more training.

Training matters but starting there is often the mistake.

At Optimist Performance, we consistently see organisations invest time and money in development programmes without first understanding the real challenges their people are facing. When insight is missing, even well-designed training struggles to deliver meaningful or lasting impact.

The Hidden Cost of Assumption-Led Training

Traditional training programmes are often built on assumptions:

Leaders need better communication skills

Teams lack engagement

Accountability isn’t strong enough

Culture needs “fixing”

Sometimes those assumptions are right. Often, they’re incomplete or wrong altogether.

When organisations skip the insight stage, training can become:

Broad instead of precise

Reactive rather than strategic

Difficult to apply in real working conditions

Hard to justify when results don’t materialise

The cost isn’t just financial. It’s lost momentum, credibility, and confidence in development itself.

What Spotlight Diagnostics Changes

Spotlight Diagnostics is designed to replace assumption with understanding.

It provides a clear, evidence-based picture of how teams and leaders are operating day to day, particularly under pressure. It looks beyond surface symptoms to uncover patterns in:

Trust and psychological safety

Clarity of direction and decision-making

Leadership behaviour when stakes are high

Communication and collaboration across teams

Crucially, this insight is not delivered in isolation. Leaders are guided through structured reflection to help them interpret what the data is really saying about their environment, behaviours and impact.

This combination of insight and reflection creates alignment quickly, not through opinion or hierarchy, but through shared understanding.

Why Insight First Changes Everything

When insight comes first, organisations stop guessing and start choosing.

Training becomes:

Targeted rather than generic

Relevant to real challenges

Easier to embed into everyday behaviour

More credible to the people experiencing it

Leaders engage differently when development is grounded in truth. Ownership increases, defensiveness drops, and conversations shift from “what should we do?” to “what actually needs to change?”

From Understanding to Action

Once insight is clear, organisations are in a far stronger position to decide what comes next. That may include coaching, leadership development, team alignment or structured training.

One such option is the Spotlight Diagnostics designed to help leaders turn insight into practical, day-to-day leadership behaviours.

The course: Achieving Performance Through People

Is delivered in person and virtually

Works effectively with groups of up to 20

Focuses on application, not theory

Supports leaders operating in complex, high-pressure environments

More information can be found here:

While external funding may be available in some sectors, the course is intentionally designed as a performance intervention, not a compliance exercise.

As one organisation noted following delivery:

“This wasn’t a tick-box programme. It shifted behaviours and gave us a shared language we still use.”

Delivered by Optimists

All Spotlight Diagnostics sessions are facilitated by Optimist Performance coaches: our Eternal Optimists.

Their role is not to instruct or prescribe, but to create the conditions for clarity, trust and honest reflection. With deep experience in leadership and performance, Optimists help leaders engage meaningfully with insight and move forward with confidence and intent.

A Question Worth Asking

If your organisation is investing in training, it’s worth asking:

Do we truly understand what our people need right now or are we responding to familiar assumptions?

Because insight isn’t just the first step.
It’s often the difference between meaningful progress and repeating the same conversations year after year.

If you’re curious about how Spotlight Diagnostics could support your teams or leaders, a simple starting point is a conversation.

Find out more about Spotlight Diagnostics and our training options here:

Investors in People, a respected UK accreditation and insight body, highlights that effective leadership development pathways build trust, resilience and organisational performance. Their research emphasises that leadership development is most effective when it is deliberately designed in line with organisational goals, rather than delivered on an ad hoc or reactive basis.

As we close out an extraordinary year at Optimist Performance, there’s no one better to spotlight than the person about to take on one of the toughest endurance challenges on Earth: Ollie Phillips.

Before he heads off to row 3,000 miles across the Atlantic, we sat down with him to talk about the year that’s been, what he’s looking forward to on the ocean, how this adventure ties into the values of Optimist Performance, and what excites him most about the year ahead.

What followed was honest and unmistakably Ollie.

What stands out as the defining moment of your year?

“For me, the defining moment has to be January 2025, agreeing to do the row. That was the moment everything changed. Everything this year has been built around it: the training, the planning, and all the conversations it’s opened up.

It’s even galvanised our clients. Two of them are now sponsoring the boat, which is amazing. It’s created new interest and new relationships.

The team has changed this year too – we’ve welcomed new members and said farewell to great friends.. But the row has been the anchor point for the whole year. It’s consumed everything… in a good way.”

What are you most looking forward to out on the ocean?

“Originally I thought: peace and quiet! Now I’ve realised I’m actually looking forward to the structure. Wake up, eat, row, sleep, repeat. There’s something really liberating about that. No noise, no distractions.

And I love the idea of having little moments in the day like check-ins, calls, conversations. Things that break up the monotony and give you something to look forward to.

If we hit Christmas Day and we’ve done the ‘12 Days of Christmas’ (watch out for this!), we’ll already be a quarter of the way across. And by New Year? Halfway.

Those little anchors matter.”

How does this row align with your values and the work we do at Optimist?

“For me, it’s simple: live an adventurous life and play to your potential. You don’t know what you’re capable of unless you try things.

I always say to my kids, ‘You can’t say you don’t like mushrooms if you’ve never had one.’ Adults do the same thing; we say no to things without ever giving them a chance.

This row is me saying yes.

Yes to the unknown.
Yes to adventure.
Yes to seeing what’s possible.

And that’s exactly what we encourage our clients to do with curiosity, courage, and refusing to let life run away from you.”

What excites you most about Optimist Performance in 2026?

“This is the first year we’re going in with a really clear runway. The team feels settled, we’ve got brilliant flagship clients, and we’re in striking distance of some of the biggest companies in the world.

It feels like we’ve steadied the ship and 2026 could be a real breakthrough year.”

If you had to sum up your mindset heading into the row in one word, what would it be?

“Optimistic.

The business is in a great place, the team is in a great place, and the row feels like the start of something significant. A kickstart into the year ahead. Of course I’m nervous ‘you’d be mad not to be, but I’d rather be glass-half-full. There’s so much that could go right.

This is the art of discovery. I’m excited to see what happens.”

(Because an Ollie interview is never just serious…)

What’s the one question we should ask you when you return from the Atlantic?

“Probably something like…‘What are you going to do now to make up for missing the kids at Christmas?’ There’s a lot of sacrifice in doing something like this. The real challenge might actually begin when I get home.”

If you could go on any reality TV show, which one would it be?

“Strictly. 100%.

I’m a phenomenal dancer, I’d probably win it.
But the team wants me in the jungle eating slugs. So who knows.”

**************************************************************************************

As Ollie prepares to take on the Atlantic alongside his crew, we just want to say this: we are all behind you.

Every stroke, every mile, every hard moment and every high will be felt by the entire Optimist Performance community watching, willing you forward, and cheering you on.

Good luck, Team Seas Life – may the winds be kind, the seas steady, and the adventure be everything you hoped for and more. We couldn’t be prouder.

A quick check-in. Remembering a personal detail. Giving specific praise instead of a vague “Great job.” These may feel minor, but they build trust, deepen loyalty, and inspire people to perform at their best.

The Power of Small Leadership Moments

I once worked with a leader whose team would walk through walls for him—not simply because of his strategic skills, but because he noticed.

He paused in busy corridors to ask, “How’s your mum doing?”—and remembered the answer weeks later.

Culture, Strategy and Change: In today’s rapidly changing business world, organisations must be able to adapt quickly to remain competitive. Whether driven by technological innovation, market shifts, or global events, change is inevitable. But how companies respond to change is often determined by two key factors: their culture and strategy .

The Role of Culture in Adapting to Change

Culture defines the values, beliefs, and behaviours that shape how a business operates. In times of industry change, a strong, resilient culture enables companies to adapt more easily. For example, companies like Google and Apple thrive not just because of their innovative products but because of cultures that encourage creativity, risk-taking, and collaboration.

In contrast, businesses with poor cultures may struggle to keep up with disruption. A rigid, siloed approach makes it harder for teams to respond to changes quickly. Companies that build a growth mindset into their culture are better equipped to navigate the challenges of shifting markets or customer expectations.

Aligning Culture with Strategy for Success

A well-defined strategy provides direction, but it’s the company’s culture that fuels its execution. To successfully navigate industry change, a business’s culture and strategy must be aligned. For instance, if a company aims to lead in customer service, its culture must encourage empathy, collaboration, and continuous feedback across departments.

Think of Netflix, which aligns its culture of “freedom and responsibility” with a strategy to disrupt the entertainment industry. The synergy between Netflix’s culture and its disruptive strategy has made it an industry leader.

Leadership’s Role in Culture and Strategy Integration

Leadership is pivotal in aligning culture with strategy. Leaders set the tone for how the company responds to change and drive cultural transformation when necessary. By modelling key values and fostering a collaborative environment, leaders ensure that the workforce remains adaptable, even when strategy needs to shift.

Leaders must also communicate their vision clearly, ensuring that every employee understands their role in executing the strategy. This approach fosters a sense of ownership and commitment, especially during times of change.

Thriving Through Industry Change: Case Studies

Many industries are facing seismic shifts due to technology, consumer demands, and environmental concerns.

The rise of digital transformation has pushed companies in sectors like retail and finance to rethink customer engagement, internal processes, and their approach to technology. Those businesses that align culture with a forward-thinking strategy are able to lead in this digital-first world.

Building a Culture of Continuous Adaptability

In times of constant disruption, building a culture of adaptability is critical. Companies must foster a mindset that views change as opportunity, not threat. By encouraging continuous learning and risk-taking, businesses can equip their workforce to meet future challenges with confidence.

This adaptability can be nurtured through leadership, training, and a culture that values failure as part of the learning process. It’s this ability to pivot quickly and embrace new ideas that will ultimately define the future success of an organisation.

In Conclusion: Culture and Strategy as the Path Forward

As industries evolve, companies must build cultures that support strategic change. A strong, adaptable culture enables businesses to not just react to change but drive it. By aligning culture with strategy and prioritising innovation, companies can position themselves for long-term success, even in the face of disruption.

For another perceptive take a look at Jon Peppiatt as he gives his version of Culture, Strategy, and Industry Change

At Optimist Performance, we believe that when culture and strategy align, organisations are poised to thrive in the most challenging environments. Investing in your company’s culture while refining your strategy ensures you’re ready for the future.

Why Does Learning Something New Feel So Hard, Frustrating, and Even Painful?

At Optimist Performance, we believe that growth comes from pushing past discomfort and embracing challenges. However, learning something new—whether it’s a skill, concept, or mindset—often feels difficult, frustrating, and even painful. But why is that?

“Learning is not a product of teaching. Learning is the product of the activity of learners.” – John Holt, Educator and Author

Here’s a look at some of the reasons why learning can feel like an uphill battle:

1. Your Brain Resists Change
The brain is wired to conserve energy by sticking to familiar patterns. Learning something new requires forming new neural connections, which demands extra mental effort. This natural resistance to change can make the process feel hard, but it’s actually a sign that your brain is working to adapt and grow.

2. Cognitive Load
Learning something new can overload the brain. As you process unfamiliar information, cognitive load—the mental effort required—can feel overwhelming. The more complex the task, the harder it becomes. The frustration you experience is simply your brain adjusting and forming new pathways.

3. Stepping Outside Your Comfort Zone
Growth happens outside your comfort zone, but that doesn’t mean it’s easy. Learning something new often brings uncertainty, which can trigger anxiety or self-doubt. Mistakes and failures are inevitable, but they’re also necessary for progress. The discomfort is part of the journey.

4. Delayed Rewards
Learning takes time. Your brain craves the instant gratification that comes with success, but that reward is often delayed in the early stages of learning. The frustration you feel is a result of your brain not receiving immediate dopamine (the “reward” neurotransmitter), even though you’re putting in the work. But stick with it—those rewards will come.

5. The Power of Persistence
At Optimist Performance, we understand that the struggle is part of growth. The pain you feel in learning is actually the process of building resilience and mastery. Embrace the challenge and trust that every step forward—no matter how small—is a step toward growth and success.

In the end, learning something new is tough because it pushes you to grow. The frustration and discomfort are simply signs that you’re on the path to greater performance and potential. Keep going—the payoff is worth it.

Here are some practical techniques to help you overcome the challenges:

Break It Down – Simplify the learning process by breaking it into smaller, manageable chunks. Focusing on one thing at a time reduces overwhelm and helps build confidence.

Celebrate Small Wins – Acknowledge progress, no matter how small. Celebrating wins boosts motivation and reinforces positive behaviour.

Teach Others – Explaining what you’ve learned to someone else—helps reinforce your understanding and identify gaps in your knowledge.

Build a Support System – Surround yourself with others who are learning the same thing or who can offer guidance. A strong support system makes learning more enjoyable and less isolating.

By incorporating these techniques, you can make the learning process more manageable and rewarding. Remember, every step forward brings you closer to success.

Why High Performance in People is Key.

In today’s fast-paced business world, success goes beyond meeting targets—it’s about fostering high performance in people. When individuals and teams consistently perform at their best, they drive innovation, improve results, and create a culture of excellence that propels organisations forward.

What Makes High Performance in People So Important?

1. Delivers Results: High performers don’t just meet expectations—they go above and beyond. Their hard work drives better results, helping the organisation grow and succeed in the long run.

2. Sparks Innovation: Motivated individuals aren’t afraid to think outside the box. They bring fresh ideas, challenge the norm, and find creative solutions that keep the business ahead of the curve.

3. Builds a Positive Culture: High performers lead by example, inspiring their colleagues to step up their game. This creates a supportive, collaborative environment where everyone feels accountable and strives for excellence.

4. Boosts Engagement: People who perform well are more invested in their work. They feel proud of what they accomplish, leading to higher job satisfaction, stronger commitment, and lower turnover.

5. Fosters Accountability: High performers take ownership of their tasks. They don’t wait for direction—they drive their own success, which creates a culture of responsibility and results.

6. Improves Flexibility: High performers are adaptable. Whether the market shifts or new challenges arise, they quickly adjust, helping the organisation stay nimble and competitive.

Organisations can foster high performance by:
– Investing in training and development
– Setting clear goals and expectations
– Encouraging collaboration and teamwork
– Recognising and rewarding excellence
– Creating a supportive and growth-oriented environment

High performance in people is the true engine of organisational success. By focusing on developing motivated, skilled, and engaged individuals, businesses can drive results, foster innovation, and maintain a culture of excellence—ultimately positioning themselves for long-term success.

At Optimist Performance, we’re proud of the impact our coaches—whom we fondly call Eternal Optimists—have made in the lives of individuals, teams, and organisations. Through personalised 1-on-1 coaching, they’ve helped clients navigate challenges, develop intentional growth plans, and achieve remarkable transformations.

In this article, we share real stories from our coaches about the unique challenges their clients faced and the creative solutions that led to their success. Each story is a testament to the power of dedicated coaching and the incredible change it can bring.

Empowering Personal and Team Development through Intentionality

One client came to us facing a significant challenge: they struggled with taking ownership of their personal development and creating a leadership development plan for themselves and their team. This lack of intentionality was creating a gap in the team’s accountability and overall progress.

Our coach stepped in and offered guidance by sharing strategies and options from related worlds. This approach was designed to empower the client to take charge of their growth journey. With these insights, the client was inspired to be more intentional about their development. As a result, they were able to set a clear and actionable plan for both their personal growth and the development of their team.

Overcoming Imposter Syndrome with Strategic Coaching

A common challenge many clients face, especially when stepping into new roles or positions, is imposter syndrome – feelings of self-doubt, not being in control, feeling inadequate or uncertain. These feelings often arise in different contexts where individuals lack experience or fear looking incompetent. Our approach to coaching involves recognising these feelings as normal and addressing them by flipping the narrative to see ‘imposter-like feelings’ in a positive light.

Our coach worked with a client experiencing this exact challenge, helping them understand that imposter syndrome can actually be a driving force for learning, personal development and getting things done, as long as it doesn’t become inhibiting. Through coaching, the client learned to embrace these feelings and use them as motivation and drive for growth.

In practice, this meant focusing on preparation and self-awareness. For instance, before entering meetings, the client would prepare thoroughly—considering both their physical and mental state, their key messages, and how they wanted to be perceived. This proactive approach helped the client reduce anxiety, improve clarity in communication, and project more confidence.

The results were transformative. The client became more self-aware, and authentic in their approach and was better equipped to handle challenging situations. By recognising their imposter-like feelings, identifying triggers and creating preventive strategies, they could manage imposter syndrome effectively, leading to greater success and a higher likelihood of achieving their goals.

Elevating Delegation Skills to Build Trust and Accountability

Delegation is another common challenge, especially when it involves trusting others to perform tasks effectively. One of our clients faced difficulties with delegation, which in turn affected trust within their team. The issue wasn’t just about handing off tasks—it was about ensuring that those tasks were understood and executed correctly, thereby strengthening relationships within the team.

Our coach guided the client through the process of taking their delegation skills to the next level. This involved not only assigning tasks but also actively checking in to understand how their team members perceived the task and their approach to completing it. By fostering open communication and clarity, the client could establish a more collaborative and trusting environment.

The impact of this improved delegation strategy was significant. It shifted the focus from micromanaging to building accountability and autonomy within the team. With clear expectations and open lines of communication, the team members felt more empowered to take ownership of their work. This, in turn, reinforced a sense of trust and enabled continued positive growth for both the client and their team.

Increasing Sales by Enhancing Creativity and Customer Connection

A client wanted to win more contracts in a highly competitive sector. Their challenge was finding ways to be more innovative in their approach to stand out from the competition and create lasting impact whilst staying within strict regulations around the bidding and sales processes.

Our coach worked with key members of the team through one-on-one coaching sessions to embed new ways of thinking and problem-solving. This ran alongside a two-day interactive learning event for the whole team, focusing on how to be more creative and connect more deeply with customers. Grounded in neuroscience, this learning provided the team with practical, brain-based tools they could begin applying immediately.

The results were remarkable. The team’s morale and energy levels increased significantly, as did client engagement and customer satisfaction. By applying their newfound creative and connecting strategies, the team successfully secured a substantial £9 million contract, showcasing the power of innovative thinking in a traditional sector.

Establishing Clarity and Cohesion in a Senior Team

A senior team we worked with faced a significant challenge: they lacked clarity on how to collaborate effectively, hold each other accountable, and resolve conflicts. This lack of structure was impeding their ability to function cohesively and achieve their goals.

To address this, we delivered a series of workshops alongside one-on-one coaching sessions. The first workshop centred around defining the core values that the team wanted to build upon. From these values, we collaboratively established the behaviours and standards they expected from one another.

This process resulted in a clear framework for communication and teamwork, allowing the team to operate at a high level. With these agreed-upon “north stars,” they were equipped to resolve conflicts efficiently and focus on their collective objectives. As a result, the team began hitting their goals more consistently, building real momentum and achieving greater success.

Overcoming the Fear of Speaking Up in Meetings

Another challenge faced by a client was a deep-seated fear of speaking up in meetings. The anxiety was so intense that their heart rate would spike, and the fear of judgment, making mistakes, or being criticised would almost literally choke them, hindering their ability to contribute.

Our coach began by validating these feelings, explaining how the brain reacts when it’s in a “threat” state. This helped normalise their experience, making it clear that such reactions are common. The focus then shifted to analysing lived experiences of meetings. Together, they reflected on instances where someone made a mistake during a meeting and examined what actually happened. This exercise was key in grounding the client’s fears in reality and distinguishing facts from feelings.

To further build confidence, the coach worked with the client on preparing words and sentences they could use during meetings. This preparation acted as a safety net, reducing anxiety and helping them feel more in control. With practice, the client began to speak up more often, gradually overcoming their fear.

As a result, other team members started to recognise and acknowledge their contributions in meetings. This positive reinforcement further boosted the client’s growing confidence, creating a virtuous cycle that empowered them to engage more actively and assertively in discussions.

“The ideas that coaching is a spend rather than an investment, or a nice to have, not a need to have, are two of the biggest misconceptions about executive coaching.” – Lara Milward.

This month, we talked to Lara Milward, one of our Eternal Optimists, about executive coaching and our unique Optimist approach. So, if you’ve never done coaching and think it’s not for you or your team (another misconception), keep reading. We’ll discuss the benefits of coaching and why coaching is now more important than ever for leaders and organisations.

About Lara Milward:

Lara is a NeuroLeadership coach who works with individuals and teams to strengthen their mental muscles. Just like physical muscle, your brain needs challenge and fuel to be stronger.

Lara loves supporting people to achieve what they didn’t believe was possible. As a former athletic coach, she understood that by knowing how our body works, we could improve our performance, and she wanted to do the same with our brains to enhance our personal and business performance.

“I don’t believe in a self-made man or woman, we all need at least one other person, a coach or mentor or a team. I love being that trusted advisor who helps individuals and teams go from great to world-class.” – Lara Milward.

How would you describe coaching?

“Coaching is fuelling performance and confidence through improved thinking.” As coaches, we create a safe space where people can work things through, think out loud, gain insights, and create new habits & behaviours. We help them by being their trusted advisor and thinking partner.

“There is no more thrill for me than seeing someone achieve more than they thought they could.” – Lara Milward

Coaching is also about transformation. As coaches, we help our clients reframe their view of their situation, their abilities, and their agency in order to play to their potential. During our sessions, we turn obstacles into opportunities and challenges into learning, which in turn supports their behaviours and performance.

Why is coaching more important than ever for leaders?

71 % of CEOs in the US have reported feelings of imposter syndrome. Being a leader doesn’t mean you aren’t human! We live in a world where we are all dealing with constant information overload and the pressure of being constantly online. This is overwhelming for the prefrontal cortex of anyone’s brain, including leaders.

They are not only dealing with that overwhelm, but they are also the ones who everyone looks to for answers, solutions, and clarity in an uncertain world.

Additionally, leadership positions can be lonely at times. The fact that leaders want to show their best selves to their teams means that they might not have anyone they can confide in and who can help them sort their own challenges out.

This is where executive coaching becomes invaluable for leaders because it gives them the space and time to think things through, work on problem-solving, and enhance the confidence they need to lead their teams in the best way possible.

It’s important to note that we don’t come to new insights and ideas when the brain is in gamma wave, on task, at the computer. We only come to insights and new thinking when we are in the alpha wave. This makes coaching time even more valuable for leaders as it diarises space to slow down and work through their challenges and struggles. They can also work on themselves and how they want to show up for their teams, which in turn, allows them to be better leaders.

What are the main benefits of coaching you’ve seen in your clients?

We asked Lara about the benefits of coaching. These are the ones she mentioned as the most valuable for her clients: better solutions and better thinking, transforming fears into confidence, clarity of thinking (seeing a way through), validation (understanding they are not alone and that it’s ok to feel the way they fell), ideas generation and dissolving stress

Other benefits identified by our clients are improved communication and feedback, reduced stress and feeling less anxious, increased self-awareness and learning to manage themselves and others better.

The link between executive coaching and well-being.

It can be easier to think that our personal lives don’t have a space within executive coaching, but there is nothing further from the truth. The reality is that we are all humans and it’s impossible to separate our personal and professional lives.

When we go to work, we are still the same person. This is why, as Optimists Coaches, we take a holistic approach and work around the full individual and not only their professional lives. If we want to achieve our full potential, it’s important that we look at ourselves and our lives as a whole and deal with it accordingly.

Part of this holistic approach is to work on emotions and more specifically “affect labelling”. This is the process of identifying and labelling our emotions to be able to deal with them better.

Research shows the importance and benefits of labelling our emotions. By naming our emotions, we can understand and work through them. It also allows us to cope better with stress, adversity and negative emotions. Some of the benefits are reduced emotional reactivity, enhanced problem-solving skills and improved emotional intelligence.

Read “The Human Behind the performance” here.

What makes the Optimist Performance approach different from other executive coaching programmes?

At Optimist Performance, we use experiential learning and coach the whole person, physically, personally, and professionally. . . Through our other services (group coaching, leadership training and experiences), we support both the individual and the team to shift mindsets and behaviours so that they play to their strengths and enhance their adaptability to change, challenge and opportunity. As we know from high-performing athletes, the ability to adapt is what will help you thrive in a VUCA world.

“I love that our way is right there in the name – Optimist. With the mindset and behaviour of an Optimist you can play to your potential whatever life throws at you.” – Lara Milward.

Another unique characteristic, according to Lara, is the mature and experienced team of coaches or Eternal Optimists (as we call them). At Optimist Performance, we bring our sports background into our coaching and the business world. Additionally, all our Eternal Optimists have been through coaching themselves (both in their sports and business careers), they have been there and understand the power of coaching and the impact it has on performance.

“We have all just seen it at the Paris Olympics and Paralympics none of the athletes were alone. They all have coaches.” – Lara Milward.
